Speak From Your Own Viewpoint

The best leaders share their opinions frankly. They do not try to conceal their concerns. An effective way is to personalize what you say, assuming responsibility for your opinions, values, and positions, instead of generalizing or placing blame outside of yourself. Say, “I feel dissatisfied with the advances we’ve made,” rather than, “This team stinks.”

This method lowers the defenses of your hearers by not deflecting blame away from yourself. Nobody can assert that you are not concerned or that you are more hopeful that you are willing to show. “I would like us to begin promptly at nine” is clear; “You’re late again! You hold us up every week” is guaranteed to provoke a defensive reaction.

Another way people hide their real positions is by burying them in questions. “Do you intend to say that in public?” is an attack, not a question. “I would rather you would not say that when we make our presentation” is also a negative comment, but at least you are directly acknowledging that this is your view, not an absolute judgment.

Does it feel like fault-finding? It isn’t really. The major difference is in the kind of response you seek to evoke from your listeners.

Adjust Your Communication Style

Everyone has natural communication style. The styles of communication can be empirically broken down into four classes: Directors, Expressers, Thinkers, and Harmonizers. Use Powerful Listening

Powerful listening is an active skill. An effective listener doesn’t only pay attention to a speaker’s words, but searches out the point of view that lies beneath them. Powerful listeners focus on subtle tones, facial expressions and context, and then respond in a way that demonstrates they have heard the speaker’s meaning as well as the words. They listen to understand, rather than spending the time constructing their rebutal.

One way to be sure you understand exactly what the speaker means, and to communicate your understanding, is by reflecting back to the speaker what you believe he or she is saying. Paraphrasing does not mean just parroting their words. It means reiterating the speaker’s points without simply repeating his or her words and taking account of the physical signals and tone of voice employed.

To introduce a paraphrase, you might say “It sounds as if . . .” or “I can see that . . .” Paraphrasing is also invaluable when you disagree with someone and must, nonetheless, offer an encouraging reply. If you can echo the speaker’s position, the speaker will know that, even though the two of you disagree, you respect him enough to listen attentively.

Paraphrasing lets the speaker make his or her position clearer, as well. He may say: “Yes, that’s it.” Or he may respond: “You know, let me clarify a bit.” That sets the stage for a deeper conversation – one in which you can play the role of facilitator.

Don’t forget that 60 percent of communication doesn’t use words. That is, if you only listen to a speaker’s words, you disregard more than half of the conversation.

Listening is not all you need to do; you have to demonstrate that you’re listening. Maintain eye contact, lean forward, nod, vocalize agreement when appropriate by saying, “I see,” “Um hmm”; take notes if that is appropriate. Do not wave at passers-by, lean back with your arms crossed, watch the TV, wear sun glasses, pay attention to external events, or look at your watch. Instead, teach yourself to focus entirely on the communication at hand.

Make Your Communication Data-Driven

Data-driven communication requires that you do two things:

First, you put your own assumptions on the table. “I assume that we’re going to experience the same downturn in the economy everyone else in our industry is experiencing.”

Next, you seek out missing facts. You ask: “Does anyone have any data that would help me clarify my assumptions?”

When your communication is data-driven, you seek to bring other people’s assumptions and concerns into the conversation. You ask: “Help me understand what you’re thinking. What are you assuming will happen?”

When you’re data-driven, you make sure you bring issues to the table. If there’s an exchange in the hallway that is relevant, you share it with everyone. If you’re experiencing confusion or discomfort, you let people know (recognizing that if you’re experiencing it, others are likely to be experiencing it, too). If there’s an issue you feel you can’t raise without suffering some grave consequence, you consult the chair or someone else in a position to help you develop a strategy.

When you’re data-driven, you use concrete examples and specifics to help people get on the same page. You don’t become trapped by generalizations; you bring in concrete examples to help your hearers see whether you are referring to a 2% rise in expenditures or a 20% rise.

Finally, when you’re data-driven, you stay humble. You start from the assumption that you don’t have a perfect view of every situation. You ask for other people’s points of view. You recognize that people can be misled by the “assumption of competence.” You appreciate that people who assume they are competent are usually the least competent among us.

Many studies have shown that “the assumption of competence” is higher in those who are least competent in various activities.

The Funnyman

Marketing your business with a sign is an investment for a lifetime.

Holidays always remind me of family.  It doesn’t matter if it’s the 4th of July, Christmas or the upcoming Memorial Day, I habitually give thought to the people I love during these fun seasons of the year.  I have immediate and extended family members in states all across America.  My family has at least one representative in every corner of the United States.  From aunts and uncles in Alabama, Utah, Connecticut and South Carolina to first cousins in Oregon, Wisconsin, Tennessee and Oklahoma, I always have a place to stay anytime I go traveling.  In fact, since I have so many relatives living in different locations, I just about never am able to see each relative in the same location at the same time.  My grandparents usually end up scheduling family reunions about every two years, and they do a fantastic job of guilt tripping everyone into making the journey to their home in North Carolina.  I always try to make this trip, as I enjoy catching up with everyone and learning about the new things that are happening in each person’s life.

I never knew my father was a comedian.

Family reunions in North Carolina are always so much fun.  My grandmother usually cooks a huge meal, my Uncle Bill brings a great bottle of wine for everyone to enjoy and my grandfather, once he has finished eating, begins telling stories about my father and my aunts and uncles.  This storytelling sitting usually lasts for hours, as everyone likes to chime in with his or her own version of what is being told.  This is always my favorite part of the reunion because I always get to hear a new story about something embarassing that my dad did when he was a teenager.  The best story that my Uncle Leroy tells is about the time my dad was supposed to wear a dinner suit to pick up his Aunt Sally from the chapel on the day of her wedding.   The way my uncle tells the story is that Aunt Sally and her new husband John were exiting the church to get in the car having been married for all of ten minutes, and instead of their driver (my dad) wearing the nice white tuxedo that Aunt Sally had picked out, he was instead wearing a full body gator costume complete with a tail and snout.  Aunt Sally did not think this stunt was funny.  However, according to my uncle, the rest of the people at the wedding, though somewhat confused, couldn’t stop laughing.  My dad is now a doctor and all of his years practicing medicine have humbled him, so I always let out a little chuckle everytime I think of him being such a trickster.

My grandmother likes telling the same story over and over again.

My grandmother is the sweetest little lady on the planet.  She is a marvelous cook and always makes sure to take care of everyone else before she takes care of herself.  She also always brings up a story about the day that I was born.  I have heard this story so many times now that I feel like I can give a first person account of every detail about the day I was born.  She always begins by describing every detail about the weather that day.  It was a steamer of a Tuesday and the sky looked like it was going to open up at any second throughout the day, though it never rained.  My grandmother likes this story because I share the same birthday with my older cousin Martha.  My mother and father were at Martha’s sixteenth birthday party when my mother said it was time to go to the hospital.  Martha was really excited to get a new cousin for her birthday that year.  In fact, Martha still lights up every time she hears my grandmother tell the story about our shared birthday.

I share my passion for reading using a metal business sign.

I’ve been operating my own business for over ten years now.  I run a bookstore on a busy street in New York City and I love being able to share my passion for reading with my customers.  When I first opened my store, I had no idea how I should spread the word in order to build a customer base with whom I could share my passion, as this was my first solo business endeavor.  I talked to my friend John and he recommended that I create my own metal sign.  He told me that when he was in business for himself he always advertised with custom metal signs because they afforded him the freedom to say what he wanted.  I took his advice and designed a sandwich board style metal business sign to display on the sidewalk in front of my shop.  This metal sign was my first attempt at advertising my store, and I still use the metal sign today, ten years later.  

I think of my custom metal sign when I’m at family reunions.

I would imagine the reason I told you about my family reunions is because I compare my grandmother’s ability to recount the day I was born with my ability to recount the day I first started using metal signage to promote my store.  It was a Tuesday in April and the weather was beautiful.  I had Pad Thai for dinner that night because there was a Thai restaurant located next door to where I bought my custom metal sign.  I could keep going with my description of the day, but I’ll spare you the details that probably only I find interesting.  My custom metal sign has been with me through all of the trials and tribulations of owning my own business, and I’m happy to say that the sign is still with me today.
